That link helps to answer most of your questions about portraits & as for your question regarding , Lily/James/Sirius & their possible portraits , you have answered it yourself , its coz of the sudden/unplanned/accidental deaths but even in the case of a proper natural death , not all witches & wizards actually use this option..its customary for Hogwarts headmasters & they do all the necessary preparations long before their death .. read the Headmasters Portrait part in the above link & you ll get the idea..And as for Ariana's portrait , it didnt do much as in talk or interact (that we know of) other than serving as a secret gateway 🤔..
