She acted bad period.
Watch Malyalam film Uyare starring Parvathi based on similar concept (except Uyare is totally fictional unlike Chappak) and you'll clearly see the difference between Deepika and Parvathy's performances. You get invested in the story from the start till the end unlike Chappak which had poor direction, lazy execution and one-note characterization.
Chapaak looked like a desperate attempt to earn brownie points by making the audiences "emotional". It was quite apparent during the promotions how desperate Meghna and Deepika were to make the audiences "cry" with them, except they forgot to work hard on the film.
Deepika is NOT a bad actress, but Chapaak was her one of weakest performances so far. Also, it didn't help that the film wasn't packaged well.
Also the film clashed with Tanhaji. On top it, Deepika decided to go to JNU just 1 day before the release, which royally pissed off right-wingers and they started a campaign to boycott the film.
All I can say is that,
Laxmi Aggarwal deserved better.
Acid-attack survivors deserved better
Deepika;s fans deserved better.
Lack of commercial content. Depressing.
May be good for a documentary. But not as a commercial cinema where people want good visuals.

Megha also did Raazi; i guess that was good writing and good direction and bad acting.
First of all I am not trying to take the blame off of Deepika. Go see my first post on this thread and you will see how much I critiqued Deepika for her acting in this movie. I am just saying for some reason Chapak was not at par with other works of Meghna Gulzaar in terms of writing and direction. It was no where equivalent to Talwaar or even Raazi. There some actors who are directors' actors.
But that being said I consider Deepika one of the more mechanical actresses. As I said in my first post very strongly. This role probably was too challenging for someone like her.

I don't know how Megha suddenly lost all her talent with this film. Nothing worked. The story was not interesting, not told well, scenes were choppy, make-up was very bad and fake looking, and Deepika isn't the actress you get for a movie of this type. She's an okay commercial actress but you need someone with more depth for something like this.
There are certain stories that should not be made into movies. This was one of them. Unless they had a newer aspect or angle to explore through the acid victim story, there was no reason to make this.

And the execution here is just too flawed.
Though the topic is sensitive and quite hard-hitting, sadly the film is lazy and inconsistent. What could have been a film with an intense emotional core, has been reduced to mere narration of events in some random order.
Coming to Deepika's performance, I really don't see why people are up in arms saying it was not good. Her Malti is restrained, her childlike innocence and simplicity shining through every time she smiles. Devoid of any OTT acting, Deepika perfectly embodies Malti.
Such movies, even if they had been executed well, might not have found an audience as the theme is too dark. And on top of that, this one wasn't even well-made.
So guys, cut Dipu some slack and let's not attribute the movie's failure due to her waning star-power.

I liked the Amol/Malti bits, they were endearing, I liked the lawyer too. But yeah.
