Why Saif Ali Khan failed to become a Superstar?

I'll say he WAS a bankable 🌟 who had a fan-following among the urban multiplex audience. But why wasn't he able to make a place among the heart of masses?

Saif rose with Hum Tum, Parineeta, Salaam Namaste, Omkara and race

but then I think he lost his looks which catered to down downfall. Tashan was a flop and he went downhill after that -Botox helped in Love Aaj Kal and Cocktail but not enough

Don't you know of his pathetic script selection back in the 90s. I've sat through most of his atrocious films. Looks aren't enough to make one a star. You need to have talent and make use of it.

He did not have the best film choices when he started out. In addition, he was raw, not as charming, and entered an era when SRK, Aamir, and Salman were establishing themselves.

He did have a golden age around Hum Tum, Omkara time. He did deliver hits now and then. He always had a penchant for unusual roles. As time progressed I think he cared less about bankability and more about those unusual roles.

The way he was received in his early days, he is lucky that he at least became a star.

His supporting roles in KHNH & DCH became popular (like Sharman Joshi in 3 Idiots). His supporting role in Omkara got him critical appreciation. But they did not make him a bankable hero. All of his successful films had a female lead, who was able to pull the film. (Very much like Rishi Kapoor of 90s, who gave hit films with Sridevi, Madhuri & Juhi).

During Hum Tum, Rani was the pulling factor. During Love Aaj Kal and Cocktail, Deepika had the pull.

Saif debuted in 1991. But it wasn't until 2003 that people started taking him seriously.

He survived 12 years on the back of multi starcast movies and for the sheer reason that he was Sharmila's son.

He had a purple patch from 2003 until 2008 and since then, he's been where he always has been except there are more opportunities to do different content today.

He wouldn't have survived let alone thrive if he weren't born in that household. But then again, that's life.

He’s got niche appeal...he’s not a massy actor. And that’s OK, he’s done decent work and people appreciate him for it. Not everyone has to be a massy superstar.

Saif got type casted in the 90s mainly as side-kick since he didn't have the typical hero looks. Only around 2000s he was able to get some success(that too for a limited period of time).
