At the start of her career she was called an under performer. But by and by she improved exceptionally well. Cocktail was the turning point in her career.
On Quora somebody wrote: "Indian cinema in general has the bad habit of sourcing actresses from the fashion industry. Models are not actors, period. If you tried to pitch a movie to 20th Century Fox or Universal with Kate Moss as the female lead, you'd be thrown out faster than you can say “nothing tastes as good as skinny feels” (Google it if you don't get the reference). In our industries, all that matters is the physical appearance of the heroine, acting potential be damned. This is the reason nobody else in the world takes Bollywood seriously."
But i would say that despite being a model initially and being wooden in the first few years of her career, she improved drastically. I have not seen such a transition in any other actor/actress.
Chapaak just reinforces her acting potential. She disappeared into the character in a way which is the hallmark of a good actress.
